The client is one of the leading independent agencies in life sciences marketing and medical communications, producing the content behind major pharmaceutical campaigns, backed by a private equity firm. The ambition was to move beyond a pure services model and grow into a software-forward platform company. The path to get there had not been defined.
Fourier Partners was engaged to turn that ambition into a plan, and then into a product. We identified where AI and automation could reduce cost, unlock new revenue, and create defensible differentiation. That assessment produced a phased roadmap, which led directly into the build: a proprietary software platform that automates the creation, maintenance, and management of regulated content assets, with AI working alongside the client’s existing teams rather than displacing them.
Industry expertise ready to become an
AI-infused platform business
Manual work, repeated across every brand and version
Every brand, every version, every derivative ran the same cycle by hand: annotate, link, check, re-enter. The work was identical in structure but done from scratch each time. Automating it once and applying it everywhere is not an efficiency gain. It is a platform.
Revenue locked inside a T&M model that penalizes efficiency
Time and materials meant every productivity gain either lowered the invoice or was hidden to protect margin. Fixed-price and productized offerings, such as claims as a service and managed curation, needed a technology backbone that did not yet exist. Build the platform, and the commercial model can follow.
No proprietary asset between the agency and its competitors
The client competed on talent and relationships, the same differentiators every agency claims. There was no technology moat and no data asset that compounded over time. The opportunity was to build something the business owns that gets more valuable with every piece of work it touches.
Services multiples in a market that rewards technology
The business was valued on hours while sitting on proprietary expertise, data, and processes that, captured as software, would command a technology multiple. The gap between how the business was valued and how it could be valued was the single largest unlock available.
Many initiatives, one missing thread
The pieces of a software-forward future were already in motion across the business. What was missing was the connective tissue: one strategic direction that investment, staffing, product, and client offerings could all orient around.
Four dimensions of change, no framework to connect them
Strategy, product, technology staffing, and adoption and enablement were each being tackled independently, with no single roadmap tying them to the platform build or to each other. Progress in one did not advance the others.
Strategy, built and shipped
Strategy & Roadmap
Quantified the cost of manual work, modeled the savings and revenue upside, and built a phased, multi-year roadmap that ties each investment to ROI for leadership and PE sponsors.
Process, Reimagined
Reconstructed the production workflow from the ground up: audited the agency’s Microsoft Planner project templates, interviewed practitioners across functional groups, and redesigned the end-to-end process for a human + agent workforce.
Products
Designed, built, and shipped three interconnected products: Claims Library (tagging, linking, maintenance), Strategy Builder (competitive and positioning insight), and Agent Operations (the orchestration engine underneath both).
AI & Agents
Embedded AI in the production line: auto-annotation, evidence-aware copy assistance, and review agents, sequenced with human work. Every agent interaction is logged, costed, and measured. Human in the lead.
Enablement & Change
Built adoption alongside the platform, not after it: a two-track rollout matched to each account, defined adoption targets, and forcing functions that make usage the default. We remain embedded as an ongoing partner.
One platform, three products, built to compound.

& Integrations

Claims Library
Automates how claims are tagged, linked to evidence, and kept current, in a searchable library that grows with every piece of work.
Strategy Builder
Captures consulting and strategy work as structured entities, then automates the deliverables built from them and powers interactive workshop apps teams use live with clients.
Agent Operations
Sequences agents and humans with quality gates at every handoff, and logs cost per asset and version: unit economics a services business never had.
Structure the process, automate the task.
Adoption was designed as a staircase, not a switch, and it follows the same six steps we run every engagement on: understand, document, optimize, build, orchestrate, agentify.
Strategy & definition
Where AI creates advantage; what changes, for whom, and why.
Process mapping
Core workflows captured end to end; automation hotspots identified.
Pilot
One account, real deliverables, a scoped slice of the work; copy, editorial, and review users onboarded.
Test & validate
Output checked against how the work is done today, then shipped.
Live production
Real deadlines, real review cycles, real data, humans in the lead.
Adopt at scale
A Center of Excellence owns the tool and the rollout; forcing functions bring every account onto the platform.
The agency now owns a proprietary platform that compounds with every piece of work it touches, a commercial model that no longer penalizes efficiency, and an operating model for a workforce that is both human and AI.
